bastien 18f8c898f8 feat(superpowers): vendor the 7 wired skills at v6.4.1, drop the plugin
plugins.lock.json gains a superpowers entry (obra/superpowers @ 5bf4e78,
path skills, per-skill file lists, always_on) that lib/vendor-skills.sh
fetches byte-for-byte: brainstorming, writing-plans,
subagent-driven-development, test-driven-development,
requesting-code-review, using-git-worktrees, writing-skills. install-plugins
STEP 8e vendors it, update-all refreshes it at the pin, link.sh links the
seven, .gitignore ignores them. The plugin is no longer installed or
protected: its 8 other skills duplicated personal flows and its
SessionStart injection cost ~900 tokens per start, clear and compact.
detect_superpowers is one file test on the linked skill; doctor and
session-start stop charging the injection. doctor-vendored gains an
always_on class (third lock column) so always-on externals are
link-checked instead of reported parked.

bastien 02b62f787e fix(gstack): one helper-link tree for every hardcoded path, honest doctor stats
gstack skills hardcode ~/.claude/skills/gstack/<path> for 83 shared assets
(bin, scripts/jargon-list.json, ETHOS.md, */sections, review/specialists,
make-pdf/dist, lib/diagram-render/dist, freeze/bin...) but only bin and
browse/dist were linked: make-pdf and diagram failed on every run, cso and
plan-*-review could not read their sections, the freeze hook exited 127.
lib/gstack-links.sh links every top-level entry except SKILL.md, skips
non-skill dirs holding a nested SKILL.md (browser-skills, openclaw,
node_modules), removes the global symlink gstack ./setup plants and refuses
a destination inside the submodule. link.sh, install-plugins.sh and
update-all.sh all call it (three hand-copied blocks gone).

doctor.sh counted 34 skills (find without -L) and zero chars for block
scalar descriptions; lib/doctor-skills.sh reuses the census parser and
counts through the symlinks. Plugin constants re-based on measured values;
install-plugins.sh notes why frontend-design@claude-plugins-official and
brightdata-plugin@synced stay off and describes security-guidance truthfully.

bastien 2a1ad1797b feat(lib): vendor-skills helper, five MengTo scroll skills pinned
lib/vendor-skills.sh: vendor_pinned_skills <lock-key> [refresh], list or
dict lock shapes, lock read via python argv, traversal and charset guard
on lock values, VENDOR_BASE_URL honoured only as file:// (hermetic suite),
per-file tmp+mv, refresh skips a skill never installed. install-plugins.sh
Step 8e and update-all.sh 7.3 call it for agent-skills and mengto-skills.
Vendored at a965851: scroll-world-storytelling, build-threejs-scroll-worlds
(+5 references), scroll-scrubbed-visual-sequence, scroll-scrubbed-word-
reveal, scroll-progress-timeline; text files only. Registered in link.sh,
.gitignore, toggle-external, profile.sh and the design/web/web-full/full
profiles, which also list site-motion (personal). Suite: 8 cases.

bastien d28c45ed19 feat(skills): vendor agent-skills trio at a pinned commit, emil precedent
observability-and-instrumentation, deprecation-and-migration,
ci-cd-and-automation from addyosmani/agent-skills 2686b620, curl'd into
skills-external/<name>/ by install-plugins.sh Step 8e (tmp+mv), refreshed
by update-all.sh 7.3, symlinked by link.sh, registered in toggle-external,
profile.sh and the full/backend/dev profiles. Pin read from the lock via
argv, never hardcoded. Case 2 of the 6-repo review, BDR-102.

bastien 1bbdad039c feat(install): apply the default profile at the end of make plugin
New Step 11 after the link.sh refresh: no profile selected → `profile.sh
reset` (default = full); an existing selection → `profile.sh set <sel>`, so
its state comes back after Step 2 re-parks gstack and Step 10 re-links the
design externals. Both calls are `|| warn`-guarded (installer runs under
set -e). Step 8.7 no longer parks the 21st pack unconditionally: the
selected profile governs it (full links the five design skills, the two
publishing skills stay on demand). Plugin legs stay install-immutable
(BDR-028 EXIT guard); the committed enabledPlugins already match full.

bastien e1963284d2 chore(21st): drop magic MCP residue
The magic MCP wiring left with BDR-093; this removes the prose that still
described it: gitleaks allowlist note, Step 8.7 header, plugins.lock note,
profile.sh comments and the usage() NOTE that still claimed `set` toggles
"the magic MCP", the managed-set test header, README (one history sentence
kept; MCP-era risk paragraph and the retired bashrc wrapper claim dropped).
.env.example carries the same scrub in the working tree; staging it is
denied to the agent (`git add .env*`), the user stages it.

bastien cc2f246e65 fix(impeccable): global-scope install with agents, pin fallback, output-read failure check
make plugin never installed impeccable. The 3.2.0 pin had rotted upstream
(the CLI fetches its skill dist at install time; that release's zip is
gone), the --scope=project staging moved the skill dir alone and dropped
the 4 impeccable-* subagents, and /impeccable init was never announced.

Step 8d now installs at --scope=global straight through the
~/.claude/{skills,agents} symlinks into the repo (both paths gitignored),
guards on those symlinks existing, keeps a profile-parked copy parked,
falls back to @latest on a pin failure with a bump-the-lock warning, and
prints the per-project init hint. update-all.sh mirrors the shape.

Found while probing: with a copy already installed a rotted pin exits 0
("Could not check for skill updates ... left unchanged"), byte-identical
on disk to an up-to-date rerun, so imp_install reads the installer output
instead of trusting the exit code. Harness 4/4 in a sandbox HOME with the
real installer.

plugins.lock.json: impeccable 3.2.0 -> 4.1.0 (CLI only). link.sh drops
impeccable from EXTERNAL_SKILLS. lib/design-gate.md section 5: suggest-only
/impeccable init check when a frontend project has no PRODUCT.md.

bastien 7c05f75eab feat(21st): replace the magic MCP with the @21st-dev CLI + skill pack
Upstream supersedes `@21st-dev/magic` with `@21st-dev/cli` (bin `21st`):
same endpoint, `21st login` in place of an API key, no MCP process loaded
into every session.

- install-plugins.sh Step 8.7: `npm i -g @21st-dev/cli` (pinned in
  plugins.lock.json), staged `21st skills install`, TTY-only login offer,
pack disabled by default. update-all.sh 7.4 refreshes both.
- The documented `21st install-skill` cannot be used: the installer refuses
to follow a symlink on the target path and `~/.claude/skills` is one. The
install runs under a throwaway HOME and the result moves into
  skills-external/21st-* (gitignored), symlinked on demand.
- toggle-external.sh manages `21st` as a pack (names globbed from
skills-external/21st-*, parked under plain names). `magic` is gone.
- The 5 design skills join design/web/web-full/full and MANAGED_EXTERNALS;
21st-registry and 21st-design-sync stay parked. MANAGED_MCPS is now empty
and profile.sh's dead magic branches are removed.
- Design gate: GATE-BLOCK gains `21st` (required-manual, magic's old slot)
and `21st-ui-build`; PATH repair extended to the npm global bin.
- settings.json: the 4 mcp__magic__* ask entries go; the outward-facing
21st verbs land in autoMode.soft_deny, the tier that holds under auto
  mode (LRN-153).
- Docs: README, CLAUDE.global.md, design-gate.md, profile SKILL.md,
  .env.example, .gitleaks.toml, link.sh. BDR-093, LRN-158.

Tests: profile-set-managed 17/17, make test green except 2 pre-existing
gitflow FAILs (gitleaks binary absent on this host), shellcheck clean.

Bastien Chanot 2cebecbb91 feat(gstack): share the Playwright bump, report the browser cache
Extract gstack_bump_playwright_if_unsupported from install-plugins.sh into
lib/gstack-playwright.sh and call it from update-all.sh too. A submodule
update no longer leaves the OS-support bump unapplied until the next
`make plugin` — that was BDR-029's open caveat.

The update helper never touches the submodule working tree: on failure it
prints git's own message and points at `make plugin`, and returns non-zero
so the existing `else warn` arm still handles it.

Add a read-only `Playwright browsers` section to doctor.sh: cache size,
which registered install requires each revision, and counts of unreferenced
directories and broken links. No pruning is written — Playwright's own
`install` already unions the required set across every registered install,
and all three installs here are live (rev 1228 for gstack + gsd-pi 1.61,
rev 1243 for gsd-pi 1.63).

Carries two latent-bug fixes from the moved code: the ostag capture exited
1 on every non-Ubuntu host and aborted the caller under inherited errexit,
and the bun calls had no timeout.

Bastien Chanot b7026e4bda feat(ctx7): coverage extension — fast-libs single source + reminder hook + executor briefs (BDR-078)

7-day cache freshness, LC_ALL=C sort — replaces 3 hardcoded lists
  (ship-feature 0c, init-project 5c, onboard 3.5)
- hooks/ctx7-reminder.sh: once-per-session UserPromptSubmit nudge when
the project carries fast-libs and .ctx7-cache/ is missing/stale
- find-docs: before-writing-code trigger + cache-first rule; dist is
machine-owned (gitignored) so the durable patch lives in
  install-plugins.sh STEP ctx7 (idempotent, grep-guarded)
- feater/bugfixer briefs: fast-lib docs rule (fresh cache read, else
2-topic ctx7 fetch, else NOTES cache miss + proceed)
- tests: lib/tests/fast-libs.test.sh (11 checks); shellcheck + full
  make test green (review-guards 5/0)

Bastien ChanotandClaude Opus 4.8 5a1fff5030 chore(skills): drop find-skills — unused, and its update step began timing out
RC fix (soak day 1): `make update` step 7.5 failed on a 300s clone timeout
of alchaincyf/find-skills. The skill (search the skills.sh registry from
Claude) was never used; the discovery case stays reachable manually via
`npx -y skills find <query>`. Removed from install-plugins.sh (install list
+ summary + comment), update-all.sh (refresh list), link.sh
(NPX_EXTERNAL_SKILLS), lib/toggle-external.sh (MANAGED_TOOLS + case arms),
plugin-advisor.md, .gitignore; local skills/find-skills symlink deleted.
Memory-registry and test-fixture mentions kept — append-only history.
toggle-external `list` verified post-removal; suites 8/8.

Bastien Chanot 416b68f7d2 fix(rtk): bridge ~/.cargo/bin/rtk into ~/.local/bin — compression was PATH-dead on develop
Ports e58037c from release/1.0.0 (never back-merged). develop installed rtk via
cargo (~/.cargo/bin) and checked 'command -v rtk' in the installer shell that
sourced cargo env — so the check passed while Claude's tool shell never got the
PATH, dropping every compound rewrite (measured on release audit: 6/5070 commands
compressed over 30 days, ~460K tokens missed). Idempotent bridge symlink, self-
repairs a stale link, skips when no cargo binary. Resolves BLK-016 on develop. Review A3.

Bastien Chanot 999c7c475e job4: install guard fail-closed
install-plugins.sh: mktemp failure building CFG_SNAPSHOT now aborts
the install loudly (err + exit 1) instead of warning and continuing
UNGUARDED — a failed guard used to mean CLAUDE.md/.claude/settings.json/
settings.json could be silently rewritten by graphify's installer for
the rest of that run. Closes §3.4.

Added T5 to lib/tests/curated-config-guard.test.sh: extracts the
WIDER header block (GUARDED_CONFIGS through the closing `fi` — the
fail-closed logic lives in the top-level if/else, outside
restore_curated_configs(), so it needs its own awk range) in a
subshell with a stubbed `mktemp` forced to fail; asserts exit 1 and a
loud "mktemp failed" message. +2 assertions (4→6).

Verified: bash -n clean, shellcheck clean (both files), full `make
test` exit 0.

Bastien Chanot 73c765aa08 feat(install): wire impeccable into the toolchain — deterministic design floor + /impeccable verbs
Complementary to frontend-design (kept: build-time aesthetic direction).
impeccable adds what the chain lacked: 45 deterministic anti-slop rules
(npx impeccable detect, exit 0/2, --json) — the design counterpart of the
semgrep gate — plus 23 design verbs under one /impeccable skill and
persistent per-project design context.

- plugins.lock.json: CLI pinned 3.2.0 (rules update = audit output change
on unchanged code, LRN-077 class); skill dist = its own release track
- install-plugins.sh Step 8d: staged npx install (tmpdir) -> moved to
  skills-external/impeccable (machine-owned, gitignored, ctx7 pattern);
never writes through the ~/.claude/skills symlink into the tracked tree
- update-all.sh: pin-honored refresh, Node<24 or failure -> dist kept
- Node >= 24 required (host at 22): steps skip gracefully, activation
deferred to a deliberate Node bump
- link.sh EXTERNAL_SKILLS, profiles (design/web/web-full/full),
  plugin-advisor, CLAUDE.md design routing, design-gate, README, CHANGELOG

Bastien ChanotandClaude Opus 4.8 ccfecc9c21 feat(install): semgrep pinned install + pin-honored update (security-gate lot 1)
Step 7.5 in install-plugins.sh: pipx install semgrep==<pin> behind a
command -v guard (LRN-085 pattern), version echo on skip, login is
Pro-rules-only guidance — never run automatically (ctx7 pattern).
Step 6.2 in update-all.sh: pin-honored update that displays the version
jump (cur → pin) before pipx install --force; latest only when unpinned.
plugins.lock.json: semgrep pinned 1.168.0 — semgrep is a BLOCKING gate,
a silent upgrade means new BLOCKs on unchanged code (gsd-pin pattern).

Dogfooded via extracted real blocks: fresh install, idempotent re-run,
pin-match skip, jump display + clean warn on bogus pin. Rulesets
p/security-audit + p/secrets fetch anonymously (no login) and detect.

Bastien ChanotandClaude Fable 5 3a9b9e584d fix(install-plugins): gate success messages on real outcomes; drop plugin-dev
- gstack + graphify blocks printed unconditional ok after || warn —
misleading-success (LRN-071 class). ok now gated on tracked outcome,
  loud warn otherwise.
- plugin-dev install dropped (audit #14): installed 2026-06-23, never
enabled, pure disk weight; uninstalled from the machine, reinstall
deliberately if plugin authoring becomes a need.
- Summary block truthfulness: header no longer claims 'start OFF' for
plugins committed enabled; pr-review-toolkit token estimate ~300 →
  ~2.2k (measured, 6 agent descriptions); ui-ux ~400 → ~780 (measured);
graphifyy row names the CLI (graphify).

Bastien ChanotandClaude Opus 4.8 01d8b8f65c feat(install-plugins): interactive ctx7 login + auto-setup, ignore find-docs
STEP 6 ctx7 auth, when anonymous:
- interactive TTY -> prompt [y/N] then run `ctx7 login`; non-interactive
(CI/headless/re-run) keeps text guidance, never opens a browser or blocks.
- run `ctx7 setup --claude --cli` when the find-docs skill is absent, to
(re)install CLI+Skills mode. Guarded on absence so a re-run never clobbers
  a customized ~/.claude/rules/context7.md.

gitignore skills/find-docs/: it is a ctx7-managed skill materialized by
`ctx7 setup --claude --cli` into ~/.claude/skills (symlink to repo skills/),
re-created on demand by Step 6 — not vendored here.

Bastien ChanotandClaude Opus 4.8 9ee2e9407e fix(install-plugins): auth-aware ctx7 guidance + drop obsolete MCP nudge
Step 6 printed its ctx7 hints unconditionally — telling already-authed users
to log in, and pointing at `ctx7 setup --claude` (MCP-adjacent). Anonymous mode
is fully functional (docs + library work without auth); auth only buys rate
limits, so setup was never required for ctx7 to work.

- Detect auth via an offline oracle: credentials.json presence (XDG-aware),
no subprocess / network / browser — mirrors the idempotent-claude fix.
- Authenticated -> "ctx7 authenticated"; anonymous -> non-blocking guidance
(works anonymously; `ctx7 login`, `--no-browser` for headless). The installer
  guides, never launches login/setup.
- Drop `ctx7 setup --claude`: leftover reopening MCP path, aligns w/ TODO:48
  CLI-only decision.

Verified: bash -n, shellcheck (no new findings), + simulated both auth states
(credentials.json present/absent) — correct branch each, credentials restored.

Bastien ChanotandClaude Opus 4.8 1f2c1cc6e7 fix(install-plugins): guarantee npm present, not just node>=22
BLK-013 fix-forward. Step 1 checked `node >=22` but never verified npm.
On a host where node was already recent, NODE_OK short-circuited the
installer and npm was never touched — yet GSD (gsd-pi) and ctx7 install
via `npm install -g`, so a missing npm made `make plugin` die Error 127
mid-run (distro `apt install nodejs` can ship npm as a separate package).

Add an unconditional npm guard right after the Node block:
corepack enable npm → distro package-manager install fallback → fatal
exit 1 with an actionable message if still absent. Happy path (npm
present) skips the whole block: zero behavior change on healthy machines.

shellcheck clean (only pre-existing SC1091 infos), bash -n OK. Fresh
npm-less apt host validation still pending. Closes TODO (a) 2026-06-30.

Bastien ChanotandClaude Opus 4.8 29c4c9ea67 fix(install): make install self-sufficient + npx skills add from $HOME
Two root causes found via the install log (install-20260623-181416.log):

A. install.sh runs link.sh BEFORE install-plugins.sh, and install-plugins
never re-linked, so npx/external skill symlinks were missing on a fresh
run. Add a final Step 10 that re-runs link.sh (idempotent), so
`make plugin`/`make install` finish with nothing left to link by hand.

B. `npx skills add` resolves its target (.agents/skills, skills-lock.json)
relative to the CWD. Run from the repo (which carries gitignored .agents/
and .claude/), skills landed in $REPO/.agents/skills instead of
   $HOME/.agents/skills where link.sh looks — self-reinforcing once
$REPO/.agents exists. Run `skills add` from $HOME in both install and
update paths, and clean the stray repo-local skills dirs (gitignored,
   safe to rm).

Effort is set in settings.json ("effortLevel": "xhigh") — the source of

Bastien ChanotandClaude Opus 4.8 1b028cbc25 fix(install): MAGIC_API_KEY false-negative when repo/.env symlink missing
The magic check + link_env grep'd `^MAGIC_API_KEY=` on $REPO/.env, but on a
fresh machine ~/.claude/.env is often created AFTER link.sh runs, so the
repo/.env symlink (which toggle-external.sh sources) is never made — the key
looks absent though it's set, and the warning misleadingly points at
~/.claude/.env.

- install-plugins.sh: self-heal — if ~/.claude/.env exists but repo/.env is
missing, create the symlink before checking. Accurate message.
- Both: tolerate optional `export ` + leading whitespace and require a
non-empty value (regex sanity-tested), so common .env formats match.

Immediate fix for an affected machine: `make link`.

Bastien ChanotandClaude Opus 4.8 3b8ffb17b1 feat(install): auto-enable gstack browser on Ubuntu 24.04+
Two OS-too-new layers blocked gstack's browser on Ubuntu 26.04; handle both
from the installer so a fresh `make install` works without manual steps:

1. Playwright version — gstack pins 1.58.x which has no browser build for
ubuntu>24.04 ("does not support chromium on ubuntu26.04"). New
gstack_bump_playwright_if_unsupported() runs before ./setup: if the
pinned Playwright's support list lacks the running distro, `bun add
   playwright@latest` in the submodule (1.61 supports 26.04), then ./setup's
frozen-lockfile install picks it up and rebuilds the browse binary against
it. Idempotent (skips when already supported). Edits the submodule locally
   — goes dirty, reset by `git submodule update`, re-applied next install.

2. Chromium sandbox — Ubuntu 24.04+ restricts unprivileged user namespaces
via AppArmor, so Chromium aborts "No usable sandbox". Persist gstack's
documented opt-out GSTACK_CHROMIUM_NO_SANDBOX=1 to the shell profile, gated
on the exact sysctl (kernel.apparmor_restrict_unprivileged_userns=1) so it
only triggers where the restriction is active.

Verified end-to-end on Ubuntu 26.04: gstack browse drives a real page
(Navigated 200). See BDR-029 / LRN-040 / BLK-008.

Bastien ChanotandClaude Opus 4.8 b9c3937cd0 revert(install): drop Playwright host-platform override — it hangs on 26.04
The PLAYWRIGHT_HOST_PLATFORM_OVERRIDE=ubuntu24.04-x64 pin (211c7d4) made
Playwright 1.58.2 stop erroring and instead download a Chrome-for-Testing

materializes, no headless-shell download starts). Net effect: the override
turned a 0.5s fast-fail into an indefinite hang that blocks `make install` /
`make plugin` (user had to Ctrl+C).

Reverting restores the original behavior: gstack's ./setup fast-fails the
browser install (non-fatal — gstack is OFF by default, browser only needed
for /browse, /qa, screenshots) and the install completes. Replaced the code
with a NOTE explaining the dead end. Real fix is upstream: gstack bumping
Playwright to a version that supports the OS. See BLK-008.

Bastien ChanotandClaude Opus 4.8 51afe9bd19 build(install): auto-revert curated config after install
graphify's installer rewrites CLAUDE.md + .claude/settings.json (clobbers
the curated graphify section, drops the "This repo only" header, injects
aggressive MANDATORY pre-tool hooks) and `claude plugin install` flips
enable-states in settings.json. These 3 files are hand-curated, never
installer-owned.

Snapshot them at the top of install-plugins.sh and restore on EXIT (trap)
so `make install` / `make plugin` leaves them exactly as found. Pre-existing
local edits are preserved; only installer drift is undone. Verified with an
isolated drift→restore test. update-all.sh needs no guard — it only runs
`claude plugin update` (no enable flips) and never re-runs graphify's
CLAUDE.md/settings integration.

Bastien ChanotandClaude Opus 4.8 2194b11329 fix(install): install jq prerequisite (active hooks require it)
jq is used 18+ times in always-on hooks (statusline.sh, rtk-rewrite.sh)
but was never installed by any script — it only worked because dev
machines happened to have it; a bare machine breaks at hook-run time.
Add it to Step 1 (same inline pattern as the other prereqs) and to
doctor.sh at fail level.

Bastien ChanotandClaude Opus 4.8 211c7d4594 fix(install): pin Playwright host-platform on Ubuntu >24.04
Ubuntu 26.04 (and any release newer than 24.04) isn't in Playwright
1.58.2's supported-build list, so gstack's ./setup aborted with
"Playwright does not support chromium on ubuntu26.04-x64".

Add gated helper playwright_platform_override() (ubuntu >24.04 → echoes
ubuntu24.04-<arch>, else nothing). Export PLAYWRIGHT_HOST_PLATFORM_OVERRIDE
before gstack ./setup (install-time download) and persist it to the shell
profile (runtime browser launch). Playwright then pulls a compatible
Chrome-for-Testing fallback build instead of erroring.

Verified on Ubuntu 26.04: override emitted correctly (no var leak), CfT
build resolves all shared libs (ldd) and renders headless. No submodule
edits — purely an env pin from the wrapper.

Bastien ChanotandClaude Opus 4.8 131d0bcb5d feat(secrets): .env source-of-truth in ~/.claude + repo symlink
Move the real secret out of the git tree: the key lives in ~/.claude/.env
(outside the repo), and link.sh symlinks repo/.env -> ~/.claude/.env so
`source "$REPO/.env"` resolves transparently. The secret never enters git —
not as content (it's a link) and not by accident (gitignored).

link.sh: add link_env() — verify ~/.claude/.env exists + has MAGIC_API_KEY
(warn, never create/copy the secret), then create repo/.env -> ~/.claude/.env.
Defensive + idempotent: links only when repo/.env is absent or already the
right symlink; a residual REAL repo/.env is left untouched with a migrate hint
(never clobbered, so the secret can't be destroyed).

.gitignore: harden .env -> .env + .env.* + !.env.example (covers .env.local,
.env.bak, .env.save; keeps the template tracked).

Messages point at ~/.claude/.env (the canonical edit location) instead of the
ambiguous $REPO/.env: design-tool-gate.sh gate output, design-gate.md
(branch 3 + IMPORTANT), toggle-external.sh, install-plugins.sh.

Verified: shellcheck clean (link.sh, toggle-external.sh, design-tool-gate.sh);
link.sh created the symlink (1 change, idempotent re-run); repo/.env absent
from git status; magic-off path still exits 10 with the ~/.claude/.env hint.

Bastien ChanotandClaude Opus 4.8 d4a5cfec93 chore(caveman): purge plugin + always-on integration
Disable + uninstall caveman@caveman and delete every repo dependency on
it: SessionStart/UserPromptSubmit hook blocks, standalone hook files,
settings.json enabledPlugins + marketplace entries, install-plugins.sh
STEP 5.5, update-all.sh refresh step, plugins.lock.json entry, doctor.sh
checks, lib/detect-plugins.sh helpers, lib/profile.sh + plugin-advisor +
skills/profile protected-list entries, .gitignore runtime-file block,
and README/USAGE docs. Dead /caveman:compress refs replaced with
manual/claude.ai guidance. Memory-registry terse-format convention kept
(separate subsystem). Version 3.4.0 -> 3.5.0.

On a subscription plan caveman's ~75% output-token compression has no
cost benefit, and the always-on hooks added friction on validation
gates and client deliverables.

Bastien ChanotandClaude Opus 4.6 23449dfc82 fix(scripts): add gstack infra symlinks to install, update, and doctor
The gstack/bin/ and gstack/browse/dist/ symlinks (added in link.sh) were
missing from install-plugins.sh and update-all.sh, meaning fresh installs
and updates wouldn't create them. Also adds doctor.sh health checks.

- link.sh EXTERNAL_SKILLS — symlink to ~/.claude/skills/
- install-plugins.sh step 8c — presence check
- update-all.sh step 7.2 — sync from GitHub
- profiles: design, full, web, web-full — listed as external
- plugin-advisor — decision table, recommended sets, conditional rules
- design-gate — symlink check + non-blocking warning if missing

bastienandClaude Opus 4.7 64d6ca7843 fix(install,session-start): enable always-on plugins + truthful banner
Two interlocked bugs masking each other:

1. install-plugins.sh installed but never enabled marketplace plugins.
`claude plugin install` only writes to ~/.claude/plugins/cache; without
a separate `claude plugin enable` the plugin sits dormant in the
user's enabledPlugins map. security-guidance and superpowers shipped
as ALWAYS-ON in CLAUDE.md/README/installer banner but in practice
landed disabled on every fresh install.

2. session-start.sh hardcoded the literal "security-guidance rtk
superpowers" in the ✅ ON row, so the misleading banner agreed with
the misleading documentation. The bug stayed invisible.

Fixes:
  - install-plugins.sh now calls enable_plugin (added in the caveman
commit) for security-guidance and superpowers immediately after
install. Idempotent: skips if already in enabledPlugins.
  - session-start.sh builds the ALWAYS-ON row dynamically from RTK
binary detection + plugin_enabled() lookups against
settings.json. Plugins that are not enabled are omitted, so the
banner reflects reality. Wider strings split across two lines like
    the toggle row.
  - settings.json: ship security-guidance and superpowers in
enabledPlugins so this user's machine matches the contract until
    install-plugins.sh runs again.

Out of scope (separate bug, not addressed here): the marketplace-aware
detect_security_guidance / detect_plugin_dev cache scans miss plugins
nested under cache/<marketplace>/<plugin>/<version>/. They aren't on
the always-on path so the symptom is hidden — left for a follow-up.

bastienandClaude Opus 4.7 e4f4edc121 feat(caveman): full install — plugin + standalone hooks + MCP scaffold
Wires JuliusBrussee/caveman into the always-on tier alongside
security-guidance and superpowers. Caveman compresses Claude's output
tokens (~75%) by speaking like a caveman while keeping technical
substance. Three layers:

  1. Plugin (caveman@caveman, marketplace JuliusBrussee/caveman)
     — adds /caveman, /caveman-commit, /caveman-review, /caveman-stats,
       /caveman-help, /cavecrew, /compress + 3 cavecrew agents +
SessionStart/UserPromptSubmit hooks from the plugin path.
  2. Standalone hooks (statusline + stats badge) deployed by
     caveman's own hooks/install.sh into ~/.claude/hooks/. Paths in
     settings.json normalized to ~/.claude/hooks/... so this user's
home dir doesn't leak across machines.
  3. caveman-shrink MCP proxy — NOT auto-registered. The bare proxy
fails health checks because it requires an upstream MCP server
to wrap. install-plugins.sh STEP 5.5 prints a snippet showing how
to register a wrapped entry (e.g. caveman-shrink-fs) when the user
     decides which upstream to compress.

New helper enable_plugin() for explicit always-on activation —
'claude plugin install' only copies into cache, doesn't write
enabledPlugins. Idempotent via Python json check.

doctor.sh adds detect_caveman / detect_caveman_hooks / detect_caveman_shrink
checks plus a 300t passive-cost adder. update-all.sh refreshes hook
files via the upstream installer's --force mode.

.gitignore covers caveman runtime files materialized into hooks/
because ~/.claude/hooks is symlinked to this repo.

bastienandClaude Opus 4.7 72920e032e feat(toggle-external): manage Magic MCP (21st-dev) — installed disabled by default
Add `magic` to the unified toggle-external.sh helper alongside gstack,
emil-design-eng, darwin-skill, find-skills. MCPs are toggled via
`claude mcp add|remove` instead of symlink moves.

API key loaded from $REPO/.env (gitignored) via .env.example template.
install-plugins.sh step 8.7 forces magic MCP off after each install run
so the MCP doesn't load into every session unless explicitly enabled.

Toggle: bash lib/toggle-external.sh enable|disable|status magic

bastienandClaude 53d04db480 feat(install): gstack disabled by default — opt-in via toggle-external
gstack ships ~40 skills that all load into Claude's context. Keeping
them active by default taxes every session, even when the project has
no browser-QA or deploy workflow. install-plugins.sh now calls
`toggle-external.sh disable gstack` right after gstack's ./setup, so
fresh installs land with gstack symlinks staged in skills-disabled/.

update-all.sh captures the current enabled/disabled state before the
submodule bump and restores it afterwards — otherwise ./setup would
silently re-enable a user who had explicitly disabled gstack.

To use gstack: `bash lib/toggle-external.sh enable gstack`.

bastienandClaude 85637d83ec fix(update): pass full name@marketplace to claude plugin update
`claude plugin update` rejects a bare plugin name when multiple
marketplaces are registered — the CLI demands `name@marketplace`.
update-all.sh stripped the suffix via `${_p%%@*}`, causing every
marketplace plugin update to fail with "Plugin not found". Fixed
by passing the unmodified spec from `claude plugin list`.

Also adds install + update paths for external skills distributed
through the `npx skills` CLI (vercel-labs/skills):
  - alchaincyf/darwin-skill
  - alchaincyf/find-skills

These land in ~/.agents/skills/ and are now symlinked into
$REPO/skills/ via link.sh using absolute paths — the previous
relative `../../.agents/...` targets resolved incorrectly when
the repo is cloned below $HOME (as ~/Documents/claude/), leaving
dangling symlinks.
