Bastien Chanot 9e4ebb4cf4 feat(agents): W5 seo/geo 3-mode pipelines — collect sonnet / judge opus pin / template sonnet (BDR-077)
seo-analyzer + geo-analyzer gain MODE: collect|judge|template around the
dispatcher (mode-based, zero body-text moves — seo-data fetch-wiring
locks survive; opus pin kept = fail-safe direction, a forgotten override
over-tiers but never downgrades judgment). Run-scoped gitignored
signals handoff (.audit/*-signals-<RUNID>.md + COLLECTION COMPLETE
sentinel), judge fails closed on absent/mismatched/unsealed signals.
/seo rewired to 3 phases (domains parallel per phase) + DISPATCHER ERROR
CONTRACT (mute/ERROR judge never carried into templating; retry once,
escalate); /geo same single-domain; legacy no-MODE single-shot kept on
the opus pin for /harden narrow-scope + /onboard report-only. Dropped
/geo's 'ask and I relay' fiction (dispatched agents cannot ask).
In-wave smokes PASSED disk-verified: collect signals+sentinel; judge
ERROR-verdict on wrong RUNID; real judge = honest N/A + deterministic
engine + full scoring grammar; template = complete envelope + verbatim
sentinel + zero re-derivation. Census §18 (125 pass — one vacuous
line-wrapped lock caught by the census itself and fixed), make test
exit 0.

Bastien Chanot 6bfc0543e5 feat(skills): add 3-way adversarial plan-challenge phase to reflection orchestrators
After a plan/reflection is elaborated and before it executes, three fresh blind
sub-agents (correctness / robustness / simplicity) attack it on the big model;
the main loop RE-THINKS every aspect a BLOCKER lands (a named plan change, or
[deferred]) and re-challenges once if the plan materially changed. Advisory into
each skill's existing human gate — the human stays the decider.

- lib/challenge-plan.md — reusable phase: fail-safe (never fail open),
  severity-driven (any single-lens BLOCKER = must-address), RE-THINK loop
- agents/plan-challenger.md — challenger role (read-only, big-model per BDR-066)
- lib/tests/plan-challenger.test.sh — 41-assertion structure lock
- wired into 11 orchestrators: ship-feature/init-project/feat/bugfix (build-plan),
  onboard/audit-delta/code-clean (proposals), seo/geo/harden/web-validate (fix-bundle)

Hardened by dogfooding: 3 blind challengers reviewed this feature's own v1 plan
and caught 4 BLOCKERs (fail-open, consensus-buries-lone-finding, wrong model
tier vs BDR-066, false on-disk-plan premise) — all fixed here.

Bastien Chanot 8614bc5760 feat(seo/geo): projected code-only score + 17/20 trajectory, wired into client-handover
- Analyzers (seo/geo): every finding tagged fixable:code|user; mandatory
projected axis+global scores (bundle fully applied), honest code
ceiling, TRAJECTORY TO 17/20 block (ranked code fixes or ceiling +
  unlocking user actions)
- /seo: §1 carries actual+projected columns + merged trajectory; console
shows projected scores + trajectory one-liner
- /geo: audit-end deliverables (HUMAN-ACTIONS.md, trajectory in report +
console) even in conservative mode — parity with /seo
- client-handover: fix loop breaks at code ceiling (score ≥ projected−0.2)
instead of burning iterations on user-bound points; STEP 8 gate gains
the code-ceiling pass (gap items land verbatim in client doc §5 with
expected gains, explicit status in score table); §4 NAP table consumes
  NAP-KIT.md first; §5 consumes HUMAN-ACTIONS.md first; HANDOVER-ROADMAP
  splits CODE-BLOQUÉ vs CLIENT-BLOQUÉ

Bastien ChanotandClaude Fable 5 1aa9afe669 feat(tokens): compress the 10 fattest personal skill descriptions
6,416 → 4,243 chars (≈ −540 tokens/session, catalog loaded every
session). Kept per BDR-014/LRN-043: 'Use when' pattern, discriminating
FR+EN triggers, all 'For X → /Y' disambiguation lines. Cut: redundant
trigger synonyms, header/engine enumerations, prose the model derives.
find-docs excluded (ctx7-owned, regen clobbers — LRN-086); doc + geo
taken instead. All ≤ ~505 chars body (BDR-014 aspirational ceiling).

bastienandClaude 0fb634deca refactor(skills): compress 8 SKILL.md descriptions per writing-skills spec
Two issues fixed across personal skills:

1. Five skills had frontmatter > 1024 chars (spec limit per agentskills.io):
   - client-handover: 1920 → 924
   - doc: 1390 → 734
   - seo: 1378 → 885
   - geo: 1189 → 734
   - validate: 1050 → 742
   All now compliant.

2. Three orchestrators had workflow-summary descriptions that create
"shortcut" risk per writing-skills CSO (Claude may follow the
description instead of reading the full skill body, skipping steps):
   - ship-feature: "design → plan → implement (TDD) → review → finish"
     → "Use when shipping a feature end-to-end — needs… (9-step pipeline)"
   - init-project: "interview → design → scaffold → implement (TDD)"
     → "Use when initializing a brand-new project from scratch — needs…"
   - onboard: "detect archetype, install claude-config, run full audit…"
→ "Use when bringing an existing repo into the framework — needs…"

Descriptions now follow "Use when [triggers]…" pattern. Workflow detail
preserved in skill body where it belongs. Triggers consolidated and
trimmed of duplicates.

bastienandClaude Opus 4.7 7b57b2e091 refactor(audits): route all report writes to .claude/audits/
Before: SEO.md, GEO.md, HARDEN.md, VALIDATE.md, BUGS-FOUND.md landed
at project root. After: all five go to .claude/audits/. Covers both
dispatcher write paths and the dispatcher bash commands that parse
each report (test -s, grep score, wc) — otherwise the dispatcher
would look for the file at the old location.

- skills/seo,geo,harden,validate,code-clean — write paths + console
  summaries ("Report: .claude/audits/X.md")
- skills/harden,validate — bash parsing commands (test/grep/wc) aligned
- agents/seo-analyzer,validator-analyzer,code-cleaner — agent-side refs
- agents/validator-analyzer frontmatter description updated

bastienandClaude Opus 4.7 95347d2e47 feat(seo/geo): split into parallel seo + geo agents with shared resources
Refactor the monolithic seo-analyzer into two specialist agents
orchestrated in parallel by the /seo skill, plus a standalone /geo
skill for AI-only audits.

Changes
- agents/seo-analyzer.md: refocused on classical engines (Google, Bing,
DuckDuckGo). Adds Core Web Vitals 2.0 (LCP/INP/CLS + VSI), CSP + full
security headers, hreflang audit, video SEO (transcripts), accessibility
  as ranking signal, image/video sitemaps.
- agents/geo-analyzer.md: new agent for AI engines (ChatGPT, Claude,
Perplexity, Gemini, Google AI Overviews, Copilot). Covers AI crawler
policy, llms.txt/llms-full.txt, Schema.org for AI extraction (QAPage,
Speakable, Person+Article, Organization graph), entity SEO (Wikidata,
sameAs, Knowledge Panel), content shape (Definition Lead, TL;DR,
Q->A, citable stats, freshness), AI visibility testing.
- agents/resources/: shared knowledge base referenced by both agents —
ai-crawlers-2026.md (25+ bots, training vs retrieval categories,
  permissive/restrictive templates), llms-txt-template.md, geo-schemas.md
(incl. deprecated list: ClaimReview, CourseInfo, etc. removed June 2025),
  entity-seo.md, content-shape-for-ai.md, ai-visibility-tools.md,
  automation-catalog.md.
- skills/seo/SKILL.md: becomes parallel dispatcher. Collects context
once (depth + business), spawns both agents in a single message for
concurrent execution, merges envelopes into unified SEO.md. Includes
authoritative file-ownership matrix to prevent parallel-edit races.
- skills/geo/SKILL.md: new standalone wrapper for GEO-only audits.

Scoring
- Combined score: GLOBAL = 0.80 * SEO + 0.20 * GEO (local B2C),
  0.75 * SEO + 0.25 * GEO (SaaS/national/content).
- GEO axis weight raised from 5% (old) to first-class dimension.

Policy
- AI crawlers: permissive default (maximise AI citations). Restrictive
  template available for premium/regulated content.
- Every user action in SEO.md section 11 must cite automation options
  from automation-catalog.md.

Tools
- WebFetch + WebSearch added to allowed-tools of both skills and
both agents (needed for live CWV via PageSpeed API, AI visibility
testing, Wikidata/Knowledge Panel lookups, competitor analysis).

Research basis (2026 state of the art validated via WebSearch):
- Core Web Vitals 2.0 (VSI signal, Google core update March 2026)
- AI Overviews trigger on ~48% of Google searches
- ClaimReview + 6 other schema types deprecated June 2025
- Definition Lead Architecture (CMU KDD 2024, +impression score)
- Citations + stats add up to 40% AI visibility (Aggarwal 2024)
- Wikidata grounds every major LLM (ChatGPT, Claude, Gemini, Perplexity)

Backup
- agents/seo-analyzer.md.bak kept for rollback reference.
