Every superpowers-prefixed skill call in ship-feature, init-project, tour,
deploy, audit-delta, plugin-advisor and lib/analyze-before-plan now names
the vendored skill directly. finishing-a-development-branch is described
as the upstream skill this config does not vendor (gitflow finish is the
integration path). CLAUDE.global.md Skill routing maps the four
non-vendored skills the vendored text still references. settings.json
loses the plugin key and its marketplace block; README, USAGE,
plugin-advisor and the profile skill describe superpowers as vendored
skills, always on, zero plugin cost. CHANGELOG entry with a known
residual.
One ask policy; mandated executors exempt from the delegation rule; skill plan satisfies the planning rule; journal line exempt from the approval gate; chore = maintenance without new behaviour; small fix on develop = bugfix; BDR-068 written as the one auto-finish exception; deploy routes to /deploy. Skills and agents follow: hotfix types by base + skips the design gate on trivial; capitalize/close create missing registries; commit-change asks the branch type; doc/seo/web-validate/refactor branch through the aiguillage; tour reports BREAKING fixes as needs-decision and runs doc-syncer two-mode; client-handover applies audit bundles from its main loop behind one gate; init-project/onboard use the 200-file graphify signal and bootstrap memory; release-candidate gates the tag push only; push wording aligned with the BDR-095 hooks; stale pointers fixed (§ Language, .gsd/ROADMAP.md, handover script path, design-gate lists).
The include is authoritative, but feat/bugfix/ship-feature/init-project
each restate the verify loop inline — an orchestrator following the
restatement alone would have skipped the floor. Each now carries the
GATE 0 bullet ahead of GATE 1 (4 new structure locks, flip-tested).
The contract-interview weight table stops promising a hotfix oracle
nothing executes: hotfix runs no floor, the hotfixer runs the suite
itself. CHANGELOG extended with the wiring + the RED result.
After a plan/reflection is elaborated and before it executes, three fresh blind
sub-agents (correctness / robustness / simplicity) attack it on the big model;
the main loop RE-THINKS every aspect a BLOCKER lands (a named plan change, or
[deferred]) and re-challenges once if the plan materially changed. Advisory into
each skill's existing human gate — the human stays the decider.
- lib/challenge-plan.md — reusable phase: fail-safe (never fail open),
severity-driven (any single-lens BLOCKER = must-address), RE-THINK loop
- agents/plan-challenger.md — challenger role (read-only, big-model per BDR-066)
- lib/tests/plan-challenger.test.sh — 41-assertion structure lock
- wired into 11 orchestrators: ship-feature/init-project/feat/bugfix (build-plan),
onboard/audit-delta/code-clean (proposals), seo/geo/harden/web-validate (fix-bundle)
Hardened by dogfooding: 3 blind challengers reviewed this feature's own v1 plan
and caught 4 BLOCKERs (fail-open, consensus-buries-lone-finding, wrong model
tier vs BDR-066, false on-disk-plan premise) — all fixed here.
ship-feature: STEP 0e CONTRACT (request verbatim) → ENRICHED at the STEP 3
validation gate (design criteria appended [gated <date>], the human
micro-gate) → STEP 5 VERIFY+SECURE judges the branch against the ENRICHED
contract via the shared include. Distinct axis from STEP 6 code review, both
run (LRN-095).
init-project: contract seeded from the PROJECT BRIEF (V1 features → criteria)
→ ENRICHED at VALIDATION GATE #1 → STEP 9 VERIFY+SECURE. Adds the security
gate init-project previously lacked (was deferred to a later /onboard).
onboard: explicit NO verify-loop — it produces an audit report, not a change
to verify against a request; contract is scope-only, security-auditor runs
MODE audit (report-only), never a gate. Documented to prevent a misplaced
symmetry loop (BDR-050: dev pipeline != audit).
lib/tests/no-vacuous-locks.test.sh: deterministic backstop for LRN-093 (2nd
recurrence in this chantier → the advisory alone did not hold). Refuses a
literal \n in any grep/tf/tr_/tn pattern across lib/tests/*.test.sh;
flip-tested against a synthetic offender so the guard proves it bites.
lib/tests/loops-heavy.test.sh: 18 structure locks green.
Behavioral dogfood (both vigilance points, real): (1) enrichment — a fresh
verifier reads and checks a [gated] design criterion (ECARTS naming it
precisely); (2) escalation — 3 consecutive ECARTS on the same criterion →
orchestrator STOPs at the max-3 bound + presents the CONTRACT-vs-REALIZED
table, no 4th loop, no commit. First real exercise of the infinite-loop guard.

Reorder: DOC SYNC moves from STEP 9 (post-FINISH) to STEP 8 (pre-FINISH); FINISH → 9. doc-syncer PATCHES public docs but never commits them, and finishing-a-development-branch integrates only committed history — so on the push+PR path the patched docs were uncommitted and never reached the PR (twin of the capitalize PR-strand fix, BDR-034). STEP 8 now chains lib/doc-commit.md: surgical commit of the PATCHED_FILES, never git add -A, never .claude/ (rc 4 loud anomaly), no-op if nothing patched. Twin-chantier HTML comment removed — the twin is fixed, 'deferred' is now false.
Ref-coherence (part of the reorder — a swap flips meanings, it doesn't just drop a number): STEP 7 capitalize body refs 'STEP 8 FINISH' → 'STEP 9 FINISH' (lines 159, 189). README.md pipeline illustration completed — STEP 4-7 ends in capitalize (not 'finish'), STEP 8 = sync README, STEP 9 = finish; it had been silently wrong since e8eff7e moved DOC SYNC 8→9 without updating it, so completed rather than left accidentally-correct. Historical records (BDR-034, journal, CHANGELOG) left as-is — they said 'STEP 8' when it was true; append-only.

Shared include lib/analyze-before-plan.md (two-pass on '## <PREFIX>-' headings, disposition-not-reading invariant, guarded no-op). Wired into the dev flows: ship-feature STEP 0d (analyzer code+memory, INPUT INJECTION into brainstorm/plan + STEP 3 reconciliation gate), bugfix STEP 2.5 (blockers-first), feat STEP 0.6 (decisions-first, MINI-PLAN names in-force or states none), hotfix opt-in. analyzer gains a RELATED MEMORY output section pointing at the include (DRY). init-project / onboard no-op by construction (guarded scan on absent/empty registries).
Mirror of the coupled-capitalize write-after (BDR-034): read-before / write-after bookend.

Reorder: CAPITALIZE moves from STEP 9 (post-FINISH) to STEP 7 (pre-FINISH); FINISH
→8, DOC SYNC→9. The implementation commits exist since STEP 4, so the entries' hash
references are valid, and the memory commit (via lib/capitalize-commit.md) lands on
the branch FINISH integrates — on the push+PR path it was committed after the push
and never reached the PR. DOC SYNC stays post-FINISH = twin chantier (same bug),
annotated and deferred. FAILURE PATHS memory row renumbered 9→7.

Strip the disable-model-invocation frontmatter key from all 19 editable skills. Absent = default = model invocation enabled. 8 were 'true' and blocked the model AND orchestrators from self-routing (status, plugin-check, analyze, onboard, refactor, init-project, pdf-translate, ship-feature) — contradicting the CLAUDE.md skill-routing rules. The other 11 were 'false', a no-op noise line.
The setting is binary (no per-caller granularity), so enabling orchestrator chaining also enables model auto-fire — accepted. Genuinely destructive operations remain guarded by the careful/guard hooks, independent of this flag.
Capitalized: BDR-019 (decision), LRN-026 (learning), journal 2026-06-09.

Two issues fixed across personal skills:
1. Five skills had frontmatter > 1024 chars (spec limit per agentskills.io):
- client-handover: 1920 → 924
- doc: 1390 → 734
- seo: 1378 → 885
- geo: 1189 → 734
- validate: 1050 → 742
All now compliant.
2. Three orchestrators had workflow-summary descriptions that create
"shortcut" risk per writing-skills CSO (Claude may follow the
description instead of reading the full skill body, skipping steps):
- ship-feature: "design → plan → implement (TDD) → review → finish"
→ "Use when shipping a feature end-to-end — needs… (9-step pipeline)"
- init-project: "interview → design → scaffold → implement (TDD)"
→ "Use when initializing a brand-new project from scratch — needs…"
- onboard: "detect archetype, install claude-config, run full audit…"
→ "Use when bringing an existing repo into the framework — needs…"
Descriptions now follow "Use when [triggers]…" pattern. Workflow detail
preserved in skill body where it belongs. Triggers consolidated and
trimmed of duplicates.

Registries are re-read at every session start; consistency pays back
each time. Adding a single rule in CLAUDE.md § Memory registries
(authoritative) + a short reminder at the end of each CAPITALIZE
block (ship-feature, bugfix, hotfix, feat, commit-change, close).
Rationale: (1) model re-reads the registries more efficiently in a
single language, (2) lower token cost for English (model's primary
training language), (3) easier cross-project reuse. Interactive gates
may still mirror the user's language — only the written entry is
constrained.

Registries only get filled if something actively writes to them.
Without integration, the 3-question ritual is aspirational text.
Adds a CAPITALIZE step at the end of every completion skill so work
milestones automatically propose BDR/LRN/BLK entries from context.
- ship-feature STEP 9 — decision/learning/blocker candidates per feature
- bugfix STEP 7 — always propose BLK with root cause; LRN if pattern reusable
- hotfix STEP 5 — default skip; only prompt when non-obvious lesson surfaces
- feat STEP 6 — propose BDR for design choice, LRN for pattern
- commit-change Phase 4 — analyze the commit batch, propose grouped entries
Every variant also appends a one-liner to .claude/memory/journal.md under
today's date heading.

inline. Added new agents (bugfixer, code-cleaner, commit-changer,
doc-syncer, feater, hotfixer, seo-analyzer) and new skills
(code-clean, doc, seo). Replaced /readme with /doc (broader scope).
